  • Currency: Is it up to date? A matrix last updated six months ago raises immediate questions about whether training records reflect reality.
  • Traceability: Can you trace each entry back to actual evidence — a training record, a test result, a certification? The matrix is the summary; the evidence is underneath.
  • Consistency: Do the competence levels in the matrix match what's happening on the shop floor? Auditors will cross-reference.

How to Build a Skills Matrix in Excel

Step 1: List Your Documents and Procedures

Start with the controlled documents that require training — work instructions, SOPs, safety procedures, and quality procedures. These go across the top of your spreadsheet as column headers.

Step 2: List Your Employees

Each employee gets a row. Group them by department or role if it helps readability.

Step 3: Define Competence Levels

Keep it simple. If you're building this in Excel, a common scale is:

  • Not assigned — Training not required for this person
  • Pending — Assigned but not yet completed
  • Completed — Trained and verified (acknowledged or passed quiz)

Some organizations use more granular scales (0–4 with levels like "awareness" and "can train others"), but for most ISO 9001 audits, what matters is simple: has this person been trained on this document, and can you prove it? A clear completed/pending/not assigned status is often more useful than a nuanced rating that's hard to maintain consistently.

Step 4: Fill in the Grid

For each employee-document intersection, enter the current competence level. Use conditional formatting to color-code: red for gaps, green for competent, yellow for in-progress.

Step 5: Identify Gaps

Look for cells where the required level exceeds the actual level. These are your training priorities.
